Operational Consulting Case Studies
A global confectionery company
A global confectionery company needed to streamline its manufacturing and distribution network. Specifically, it wished to concentrate on its core competency of selling and marketing a robust line of unique, high-quality products. Collaborative designed and selected the most optimal logistics network and 3PL providers while helping it achieve it’s growth expectations.
The centralized 3PL solution will allow the company to achieve its operational Key Performance Indicators, which include customer order-to-delivery cycle time, on-time delivered fill rate and best-in-class logistics costs and services. Specifically, Collaborative:
- Performed a network analysis to provide a documented strategy for an optimized distribution and transportation network
- Documented a future IT logistics network architecture
- Made distribution center/warehouse and carrier company recommendations
- Developed an RFP with a scorecard
- Selected the best logistics providers
- Created a transition plan to implement the new network strategy.
Collaborative considered three supply chain infrastructure issues: distribution, inventory and transportation. By managing these initiatives, Collaborative allowed the company to focus on it business, rather than its logistics network. Additionally, it enjoys a streamlined distribution network—a significant reduction in time and cost. Moreover, the organization moves its products from the factory to a distribution center, and from a DC to market, much more quickly.
A global entertainment company
Collaborative helped a global entertainment company develop a plan to improve visibility and tracking of its memorabilia assets.
Specifically, Collaborative developed and designed a vendor selection process, warehouse layout and global venue reconciliation plan. Activities included:
- Defining, selecting, and implementing an asset tracking system with warehousing, project management and procurement elements
- Reviewing and employing basic warehousing storage and location standards to improve productivity, workflow and safety.
- Identifying, locating and tagging all memorabilia assets at all locations and integrating all tag information into new tracking system.
The team developed a comprehensive plan to help the company establish a process to account for all of its assets. It included extension of current models, RFID technology, a gap analysis, and identification of required technology and business processes for warehouse operations. Today, the client can consult a comprehensive, clear and accurate document that outlines the steps to asset reconciliation.
