Program Management Case Studies

Large health insurer
Collaborative helped the insurer migrate 75 critical applications to a new technology. The multi-year migration will require 10 “events” to ensure legacy systems link with their new counterparts, and called for a repeatable process to define, design and implement changes.

Collaborative project managers developed an interface roadmap; defined an interface-specific migration strategy for each event; and created a process to analyze the Enterprise Application Architecture. Additionally, the team developed a Master Project Schedule and Plan that included tangible and agreed-upon deliverables, dates and responsibilities. The team also defined and implemented a consistent approach for each project to define requirements, design, develop and implement.

As a result of these program-wide efforts, the interfaces component is positioned to support the multiple migrations. Moreover, the team delivered a process for the first migration, which can be easily repeated for the others. The process allows project teams to drive activities for three scheduled migrations at the same time.

Large financial services organization

Collaborative helped a major financial services company’s HR and Payroll business line deliver its next-generation payroll platform product to the market. It did so, initially, by integrating the client’s business and technology groups.

Collaborative focused on establishing a proper organizational strategy, one that included structure, communication, roles and responsibilities, staffing and governance. Additionally, the team created an internal, cross-functional Business Review Group. These professionals provided controls and managed direction of numerous efforts. Next, the team recommended several best practices based on industry successes, and created a program performance optimization model.

After the project was completed, the financial services company was poised to implement a new organizational structure that supports a well-defined business strategy—one aligned with Program goals. The organization also has clearly defined group and individual roles, which will enable it to deliver new product to the market more efficiently.

Global food provider
A global food provider’s IT portal group had difficulty meeting project deadlines and budgets. Consequently, its ability to roll out key functionality and meet customer expectations was limited.

Collaborative helped the group enhance its scope definition, project priorities and resource forecasting. The team improved employees’ understanding of their roles and responsibilities. To do so, Collaborative assessed the client’s project management capabilities and tools. The focus included governance, integrated plans/schedules, financials, resources, infrastructure and communications.

Collaborative made recommendations about people, strategy, process and project management, and created an implementation plan to help the client begin.

The team identified key opportunities to improve the group’s delivery, governance and portfolio/program/project management. Specifically, the group has revisited its business strategy and communicated it throughout the enterprise. It has also revised its project portfolio, and aligned with business needs. Additionally, the group has defined roles and responsibilities.
